While Every Learner has supported from its founding many courseware implementation pilots by individual faculty, the Lighthouse Courseware Implementation project will involve institutions committed to department-level implementations that coordinate course optimization, professional learning, and the effective use of course data.<\/p>\n<p>Every Learner is calling participants in this scaling initiative &#8220;Lighthouse&#8221; institutions, reviving the language used at the network\u2019s launch in 2019 when it helped colleges and universities develop strategies to implement adaptive learning courseware. In the years since that <a href=\"https:\/\/www.everylearnereverywhere.org\/es\/blog\/reflecting-on-3-years-of-technical-assistance-for-adaptive-learning-initiatives\/\">initial Lighthouse project<\/a>, Every Learner has applied what it has learned to develop <a href=\"https:\/\/courses.everylearnereverywhere.org\/\">professional development courses<\/a>, a rich selection of <a href=\"https:\/\/www.everylearnereverywhere.org\/es\/how-we-work\/services\/\">technical assistance services<\/a>, a growing <a href=\"https:\/\/www.everylearnereverywhere.org\/es\/resources\/\">library of research and<\/a>\u00a0playbooks, multiple <a href=\"https:\/\/www.everylearnereverywhere.org\/es\/blog\/a-small-steps-approach-to-digitally-enabled-evidence-based-teaching-within-a-community-of-practice\/\">communities of practice<\/a>, and <a href=\"https:\/\/transformlearning.everylearnereverywhere.org\/\">Transform Learning<\/a>, a resource on digitally enabled, evidence-based teaching practices.<\/p>\n<p>The Lighthouse Courseware Implementation project pulls all those threads together \u2014 along with the innovative work of new partners \u2014 to help math departments implement AI-enabled courseware in gateway Calculus I as part of a coordinated instructional model. Its goal is to create scalable tools that other institutions can adapt to improve student success. The math departments participating in the project will be implementing AI-enabled courseware in as many as 10 sections at once.<\/p>\n<aside class=\"inline-callout\">\n<h2>What is the BEACON Framework?<\/h2>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"size-full wp-image-10018 alignnone\" src=\"https:\/\/www.everylearnereverywhere.org\/wp-content\/uploads\/BEACON-Framework-e1782151802201.png\" alt=\"Course Implementation BEACON Framework: The core organizing structure is the six\u2011phase BEACON Framework: B \u2013 Build the Team &amp; Governance E \u2013 Establish Outcomes &amp; Design Considerations A \u2013 Analyze Baseline &amp; Course Fit C \u2013 Co\u2011Design the Calculus 1 Teaching &amp; Learning Experience O \u2013 Operate at Scale (Not Just Pilot) (or Optimize Learning Outcomes) N \u2013 Normalize Continuous Improvement\" width=\"300\" height=\"388\" \/><\/p>\n<p>The BEACON Framework structures departmental work across six phases.<\/p>\n<p><strong>B \u2013 Build the Team &amp; Governance<\/strong>: Departments establish a coordination team with a plan specifying scope, roles, decision-making processes, and norms for data use.<\/p>\n<p><strong>E \u2013 Establish Outcomes &amp; Design Considerations<\/strong>: Departments identify measurable outcomes and articulate design considerations that influence course design and use of courseware.<\/p>\n<p><strong>A \u2013 Analyze Baseline &amp; Course Fit<\/strong>: Departments analyze baseline student outcomes, review current and desired instructional approaches, assessment structures, and learning resources, and examine how the selected courseware aligns with outcomes, content, and pacing.<\/p>\n<p><strong>C \u2013 Co-Design the Calculus I Teaching &amp; Learning Experience<\/strong>: Departments collaboratively design the intended learning experience across the term, explicitly incorporating courseware and other research-backed innovations. They define what students do before, during, and after class, identify a small set of shared instructional practices, align assessment structures and grading policies with this pattern, and clarify how courseware, texts, videos, tutoring, and other supports fit together.<\/p>\n<p><strong>O \u2013 Operate at Scale (Not Just Pilot)<\/strong>: Departments move from individual course pilot to a departmental model by developing standard course shells in the LMS and courseware, creating onboarding and support materials for faculty and students, and rolling out to additional sections with clear supports and feedback mechanisms.<\/p>\n<p><strong>N \u2013 Normalize Continuous Improvement<\/strong>: Departments establish regular cycles of review and refinement with review sessions that integrate updated outcomes and student success data, analytics from courseware, and faculty and student feedback, documenting what is improved from term to term and why.<\/p>\n<\/aside>\n<p>Every Learner serves as the project manager, and the partners include:<\/p>\n<ul>\n<li aria-level=\"1\">The <a href=\"https:\/\/gardnerinstitute.org\/\">John N. Gardner Institute for Excellence in Higher Education<\/a>, which will provide technical assistance to math departments on optimizing their Calculus I courses<\/li>\n<li aria-level=\"1\"><a href=\"https:\/\/www.tpsemath.org\/\">Transforming Post-Secondary Education in Mathematics<\/a> (TPSE Math), which will provide leadership in math education, ensuring that BEACON aligns with the standards, expectations, and practical realities of the discipline and resonates with departmental leaders and instructors<\/li>\n<li aria-level=\"1\"><a href=\"https:\/\/www.wested.org\/\">WestEd<\/a>, which will lead the measurement, learning, and evaluation component of the project<\/li>\n<li aria-level=\"1\"><a href=\"https:\/\/learnvia.org\/\">Learnvia<\/a>, the publisher of research-grounded AI-enabled math courseware (free to students) developed at Carnegie Mellon University<\/li>\n<\/ul>\n<p>Compared with Every Learner\u2019s earlier work on adaptive courseware, the project will study how a free AI-enabled tool can close achievement gaps in a high-enrollment gateway course. For students, the goal is a Calculus I experience that improves measurable learning outcomes, particularly for students who have historically been least well served by gateway math courses.<\/p>\n<h2>From isolated pilots to coordinated implementation<\/h2>\n<p>One lesson Every Learner has taken from past pilot projects is that digital learning technology does not reach its potential when it depends on \u201crandom acts of courseware.\u201d One instructor may use it as a platform to optimize how students experience evidence-based practices, another may use it as direct textbook replacement without updating any lessons or practices, and another may treat it a source of optional homework activities. Every Learner and its partners have seen how a promising courseware can be spread thinly across the academic field with uneven results for students.<\/p>\n<p>In Every Learner\u2019s earlier Lighthouse work, institutions often began with individual interested faculty and then added other supports as implementation needs became clearer. The Lighthouse Courseware Implementation project reverses that sequence. Participating institutions start with a department-level commitment to coordinate several sections of Calculus I at once, and with a cross-functional team that can support the effort.<\/p>\n<p>The 12 institutions are organized into two cohorts \u2014 one introducing Learnvia to Calculus I students in fall 2026 and one in spring 2027 \u2014 and each cohort will have its own community of practice to promote faculty peer learning.<\/p>\n<h2>Courseware is not the intervention by itself<\/h2>\n<p>Another lesson shaping the project is that courseware implementation works best when the technology is integrated into the course design rather than added alongside it. Learnvia embeds AI-enabled practice, feedback, and analytics, and the project partners will work to ensure departments have the capacity to use those features effectively.<\/p>\n<p>That will require professional development in evidence-based teaching practices so faculty are not left to figure out on their own how to use the tool effectively. Departments will also decide in advance how they will use data from the courseware and how faculty will adjust when students encounter common barriers.<\/p>\n<h2>Cross-functional teams have to be in the room early<\/h2>\n<p>The project also builds on the lesson that scaling a courseware implementation involves input from institutional research, IT, academic advising, tutoring, the center for teaching and learning, and even the campus bookstore, which influences how students access required materials.<\/p>\n<p>Many courseware pilots discover those dependencies after implementation is underway and students are using \u2014 or trying to use \u2014 the courseware. The project addresses that risk by asking institutions to identify a coordination team before implementation begins. The goal is to ensure the people responsible for course design, student support, technology access, data, and academic policy are working together to realize the potential of the digital learning tool.<\/p>\n<h2>The Courseware Implementation project is designed to produce reusable models<\/h2>\n<p>As the project progresses, Every Learner and its partners plan to turn the work of the Lighthouse institutions into case studies, webinars, and practical tools that show how departments coordinate across sections, learn from data, support faculty, and build in continuous improvement processes.
